1. Check whether there is a task worth improving
List recurring tasks involving reading, searching or drafting. Ask the people doing them where work stalled last week and what they repeatedly fix by hand. If the issue is a missing decision or two conflicting procedures, settle the rules before adding a tool.
A useful first task has a clear start and end, an owner and an outcome you can judge. Pause if no one can provide examples or describe a correct answer.
